Should You Keep Your Old Real Estate Website? What It Quietly Costs You in AI Search
You like your website. Maybe you paid a lot for it. Maybe your brokerage gave it to you and it's one less thing to manage. And lately you keep hearing the same advice: keep your site, just hire an agency to "do AEO" on top of it.
Sometimes that's fine. Often it's the most expensive choice you can make, because the cost never shows up as a bill. It shows up as sellers who never called.
Here's why.
AI doesn't pick the best agent. It picks the agent it can understand.
When a homeowner asks ChatGPT, Gemini, Claude, Copilot or Google "who should I list my home with," the answer isn't a popularity contest. AI recommends the agent whose information it can read, trust and match.
Your website is one of the main places it reads. So the question isn't "Is my site pretty?" It's "Can a machine understand it?"
Your site may look great from the road. AI reads what's behind the wall.
Cost 1: Your site doesn't tell machines who you are
People read your About page. Machines read structured data: code that says, in a format Google and AI can't misread, "This is a real estate agent. This is her name, her area, her phone number, her reviews, her listings."
Most agent websites, especially brokerage templates and older builders, have little or none of it. Some block AI crawlers without the agent ever knowing.
To a seller, you look like the obvious choice. To AI, you're a page of text it has to guess about. And AI doesn't recommend guesses.
A BulletProof website is built the other way around: page-level schema for your services and location, AI crawlers like GPTBot, ClaudeBot and PerplexityBot allowed in, and a direct connection to your Google Business Profile.
Cost 2: Your listing search builds someone else's authority
This is the one almost nobody checks.
On many agent sites, the moment a buyer clicks "Search homes," they leave your website. The listings load on a vendor's subdomain or inside a frame from another company. Thousands of listing pages, all the fresh content Google loves, and the credit lands somewhere else.
You're paying for the traffic. Someone else is collecting the authority.
It also changes what AI sees. When a buyer asks about homes in your town, AI looks for pages that show local listings and local knowledge. If those pages live on someone else's domain, they vouch for someone else.
Ask yourself honestly: when a buyer searches homes on your site, whose domain is in the address bar?
Cost 3: Four systems, four versions of you
Here's a typical setup. A website from one company. IDX from another. A CRM from a third. An SEO or AEO agency on top.
Each one does its own job. Nobody owns the whole picture.
So the website says "Suite 200." The CRM says "Ste 200." The agency submits an old phone number. The IDX shows your brokerage's name instead of yours. None of it is anyone's fault. But to Google, that's four different businesses. Think of it like mail: a careful sender with four slightly different addresses on file doesn't guess. They hold the letter.
74% of businesses get left out of local results over mismatched name, address and phone.
And it's not only visibility. A seller fills out a form on the website. It has to reach the IDX, then the CRM, then your phone. Every handoff is a place a lead can quietly fall out. The seller who never hears back doesn't complain. They call the next agent, and you never knew they existed.
Cost 4: You can't fix what you don't control
If your site belongs to your brokerage, you can't change the code, add structured data or move your listing pages. And if you ever change brokerages, everything you built there stays behind.
Optimizing a site you don't control is working on the wallpaper, not the plumbing. It might look nicer. The water still doesn't run.
What it looks like when the pieces work together
Evan Downey is a solo eXp ICON agent in Dallas, a market with about 15,000 agents. His BulletProof website, evandowneyrealestate.com, works together with his Google profile, reviews and CRM. The result: $2.2M in sales plus 2 listings for $1.1M, all from Google organic search.
Tony and Pam Williams, eXp agents in Marietta, Georgia, went from 52 to 113+ reviews in 90 days and did $60K in GCI in 5 months, with $0 spent on ads. In their words: "It's the best money we've ever spent."
Here's Tony describing where those clients came from.
Video transcript: Uh we've had three closings approximately $45,000 in commissions. That's after cost of doing business. So probably a good $60,000 in gross commission income, five months in with Bulletproof. They're contacting us coming to our market, and they're finding us due to our presence on Google where we don't know these people. And it's refreshing to be able to do that because it's opened up a whole new source. We never had, you know, people strangers you might say, contacting us from out of state saying, 'I found you on Google,' and because we asked everyone that calls, 'How did you find us?' And today I looked at my pipeline and I've got I've got four strong buyers and sellers in there that we've talked to.
Neither of them got there by stacking another vendor on top of the old setup. They got there because every piece told Google and AI the same story.
So should you keep your website?
Run this quick test:
- Search homes on your own site. Does the address bar still show your domain?
- Ask ChatGPT "Who is [your name], real estate agent in [your town]?" Does it know you?
- Count the companies that touch your website, listings, leads and follow-up. More than two?
- Could you take your site with you if you changed brokerages?
If you answered "no, no, yes, no," your website isn't the asset it looks like. Nothing about you is broken. The setup is.
Two or more of those answers going the wrong way doesn't mean you wasted your money. It means the site was built for a different job, back when people read websites and machines barely mattered. Today the machines decide who people see first. A site built for the old job can still look great and quietly lose the new one.
If you're not ready to switch
That's fine, and it's an honest place to start. BulletProof's Flagship plan lets you keep your current site while we build your Google and AI visibility around it: 50+ verified profiles, Google Maps visibility, review growth, a CRM with missed-call text back and weekly coaching.
We also go through the website you're keeping, piece by piece, and tell you exactly what to change and how to fix it. So the site you keep stops working against you, even before you're ready to replace it. When you are, the BulletProof website starts on the Pro plan.
Either way, the first step is knowing where you stand. Run the free AI Visibility Check and see what Google and AI see when they look you up.
The bottom line
You built a real business. You've earned the reviews, the referrals and the reputation. The only question is whether the machines can see it.
AI doesn't pick the best agent. It picks the agent it can understand. Make it easy to understand you, and the right sellers find you.
Sellers call you. Not you calling sellers.
Frequently asked questions
Should I keep my real estate website or get a new one?
Keep it if it's on your own domain, tells machines who you are with structured data, keeps listing search on your domain and connects cleanly to your CRM. If it doesn't, it's likely costing you sellers you'll never hear about.
What is structured data on a real estate website?
Code that tells Google and AI, in a format they can't misread, who you are, where you work, what you do and what your reviews say. People don't see it. Machines rely on it.
Does IDX hurt my website's SEO?
It can. If your listing search runs on a vendor's subdomain or inside a frame, the listing pages and the authority they build may not count toward your domain.
Can an AEO agency fix my website without replacing it?
It can improve what's around your site. It can't fix code you don't control or a listing search on someone else's domain, and it adds one more system that has to match all the others.
Can I get AI visibility without changing my website?
Yes. BulletProof's Flagship plan builds your visibility around the site you already have, and we go through that site and tell you exactly what to change and how to fix it. Read Keep Your Website. Still Get Recommended by Google and AI.
